Rebuilt a broken HubSpot-Salesforce sync and removed 90% of manual renewal work

GRIN, a creator-management software company, moved from Marketo to HubSpot but was left with a HubSpot-Salesforce integration generating thousands of errors, duplicate records and broken lead flow. RevBlack stabilised and rebuilt the two systems, cleaned up overlapping automations, added scheduling and extended the integrations into GRIN's financial systems.

The client

GRIN runs creator-management software used by e-commerce brands, and had recently migrated its marketing stack from Marketo to HubSpot. The migration left its revenue systems in disarray, with the HubSpot-to-Salesforce integration producing thousands of errors and the marketing team holding no in-house HubSpot expertise to fix them. RevBlack took on both the strategy and the technical execution, stabilising the CRM plumbing first and then extending it. The result was a Salesforce and HubSpot pair that GRIN's revenue teams could rely on day to day.

The challenge

After moving to HubSpot, GRIN found thousands of errors in the HubSpot-to-Salesforce integration, duplicate records in HubSpot that did not exist in Salesforce, and a broken lead flow from forms into Salesforce. Overlapping automations threatened to overload the system, and there was no in-house HubSpot expertise to untangle the mess. A lean RevOps team meant GRIN did not have the headcount or the specialist skills to turn it around on its own.

The solution

01Stabilise the two systems

RevBlack's first priority was making HubSpot and Salesforce talk to each other reliably, which meant untangling the flawed migration and restoring trust in the lead flow between the platforms.

02Rebuild workflows

Overlapping and risky automations were rebuilt and streamlined. Cleaner workflows raised system performance and removed the risk of the platform being overloaded.

03Add scheduling and finance integrations

Once the basics were under control, real-time scheduling was introduced through Chili Piper and the integrations were extended so financial systems were connected too.

04Embed with the client team

RevBlack worked inside GRIN's Slack, handled tickets and collaborated closely enough with internal teams that many employees assumed they were full-time staff.

The results

The impact showed up immediately and measurably, with leads that once took hours to reach an account executive's calendar booking meetings in seconds. Data integrity improved two to threefold and system performance doubled as the automations were streamlined. The quote-to-cash cycle ran twice as fast, and renewal quotes could be generated and sent automatically, removing 90 percent of the manual effort previously required. User satisfaction within Salesforce also rose sharply, turning an error-prone environment into a system teams rely on daily.

“We achieved massive improvements and never heard a "sorry, that's out of bounds".”
